The standard answer to “how much gold should I hold in my retirement portfolio” is 5 to 15 percent. The number comes from a generation of allocation studies that assume a diversified portfolio of stocks, bonds, cash, and a small precious metals position, sized as a share of total investable assets.
The rule is internally consistent and survives most portfolio-construction critiques on its own terms.
The rule does not specify what the denominator is. That gap matters: the denominator changes the answer by a factor of three or four for the single-filer retiree with a defined-benefit pension and a 403(b) balance under $200,000.

Screen the dealer before sizing the position
The concentration math only stays clean if the dealer surfaces it during the onboarding conversation. A dealer that pitches a $100,000 first purchase against a $150,000 liquid balance without showing the percent-of-liquid-wealth number is sending a signal. That signal is either a sales-incentive structure that rewards order size over fit, or a thin operational stack that lacks the suitability review process. The dealer screen comes first; the sizing math is the second step.

What the 5-to-15 percent allocation rule actually assumes
The 5-to-15 percent allocation band for precious metals in a retirement portfolio is the consolidated output of several different threads of portfolio research. The lower end of the range (5 percent) traces back to classical Markowitz mean-variance optimization on broad asset classes, where gold appears as a minor diversifier given its long-run correlation with equities and bonds.
The upper end (15 percent) traces to crisis-period stress tests, where a larger gold position improves drawdown statistics during equity bear markets and inflation shocks. The midpoint figure of 10 percent is the practitioner heuristic that most major brokerages and registered investment advisors cite when asked.
The rule has two embedded assumptions. The first is that the portfolio is otherwise diversified across equities, fixed income, and cash. A 10 percent gold position inside a portfolio that is 60 percent stocks, 25 percent bonds, and 5 percent cash is a diversifier.
A 10 percent gold position inside a portfolio that is 90 percent cash is a different position with a different risk profile, even at the same percent figure. The second embedded assumption is that the denominator is total investable assets, which for retirees with a defined-benefit pension is materially larger than total liquid assets.
The SEC Office of Investor Education Investor Bulletin on Portfolio Allocation states that diversification is one of the most important tools investors can use to manage risk. It also states that the appropriate allocation depends on the investor’s goals, time horizon, and risk tolerance. The bulletin does not name a precious metals percentage.
The percentage figure is a practitioner convention, not a regulatory rule. The 5-to-15 percent band is therefore a guideline, not a constraint, and it can be misapplied when the denominator does not match the assumption.
Liquid wealth versus total wealth: the denominator problem
A single-filer K-12 public school teacher age 62 with 30 years of service typically has two retirement wealth buckets that look very different from each other.
The first bucket is the 403(b) balance. On the median K-12 teacher profile, it sits between $80,000 and $150,000 according to the Federal Reserve 2023 Survey of Consumer Finances on retirement account balances for public-sector workers in the 55-to-64 age band.
The 403(b) is liquid in the sense that the teacher can roll it over, take a distribution, or convert it to a self-directed IRA holding alternative assets. The second bucket is the defined-benefit pension entitlement, which is the actuarial present value of the lifetime annuity stream the teacher will collect starting at the plan’s normal retirement age.
The pension present value is not zero. On a state-system pension paying 2 percent of final average salary per year of service, a 30-year teacher earning $60,000 in final average salary collects $36,000 per year starting at age 65 for life. Cost-of-living adjustments apply throughout.
What is that annuity worth today? Using Social Security Administration period life table mortality assumptions and a 4 percent discount rate, the actuarial present value at age 62 sits between $400,000 and $600,000. The exact figure depends on the plan’s COLA provisions. The pension is real retirement wealth on a present-value basis. It is just not liquid wealth.
The teacher cannot roll over the pension into a self-directed gold IRA. The teacher cannot collateralize the pension. The teacher cannot draw down the pension faster than the plan’s distribution schedule. The pension is a defined-benefit longevity hedge that pays an inflation-adjusted income stream until death. It functions as the equivalent of a very large fixed-income allocation inside the broader retirement wealth picture, but it is not available to fund the gold IRA position. This is the denominator problem.
For the standard 5-to-15 percent rule to apply at face value, the denominator has to be liquid wealth, not total wealth including the pension present value.
If the denominator is total wealth (liquid plus pension), the 10 percent rule sized to a $500,000 total wealth picture yields a $50,000 gold position. But that $50,000 has to come out of the $150,000 liquid bucket. There, it represents 33 percent of liquid wealth.
The 10 percent figure on total wealth and the 33 percent figure on liquid wealth are the same dollar position viewed through two different denominators.

What concentration risk actually means at a $100,000 gold IRA position
The FINRA Investor Insights piece on concentration risk defines concentration as a portfolio with a disproportionately large position in a single asset, sector, or security type. FINRA flags concentration when a single position exceeds 10 to 20 percent of the investor’s total portfolio. The concentration concern is not about the position’s expected return.
It is about the dispersion of outcomes around the expected return. A diversified portfolio averages out the idiosyncratic risks of individual positions. A concentrated portfolio inherits the path-dependence of its largest position.
For a self-directed gold IRA, concentration risk has three distinct components. The first is the price path of gold itself. A 30 percent drawdown in spot prices has happened multiple times in the modern era, including the 2011-to-2015 cycle. That translates directly into a 30 percent drawdown in the IRA balance.
On a $100,000 position, that is a $30,000 paper loss. The second component is the dealer markup at purchase. The 3-to-8 percent dealer spread on IRS-approved bullion under IRC Section 408(m)(3) means a $100,000 first purchase carries a $3,000 to $8,000 break-even hurdle on day one.
The third component is the holding-period liquidity constraint. Physical bullion in an IRS-approved depository is liquid in the sense that the custodian can arrange a sale. But the bid-ask spread on that sale runs another 1 to 3 percent below the spot price quoted on the wire services.
None of these components is fatal on their own. Combined on a position that represents 60 to 70 percent of the retiree’s liquid retirement wealth, the path-dependent outcomes are wide.
Consider a retiree who buys a $100,000 gold position at a cyclical price peak and then needs to draw on the IRA inside three years. An unplanned long-term care need or a medical event can drive that. The result can be a 20-to-30 percent loss on the position, on top of the dealer spread and the bid-ask round-trip, on top of the income tax on the distribution.
The compounded loss against a single-filer tax bracket at a typical $80,000 to $120,000 distribution year is a 35-to-45 percent erosion on the dollar position. This is the concentration risk in operational terms.
For a retiree with $1 million in total liquid retirement wealth, the same 35-to-45 percent erosion on a $100,000 position is a 3.5-to-4.5 percent erosion on total wealth. Painful, but absorbable. For a retiree with $150,000 in liquid wealth, the same erosion is a 23-to-30 percent hit to the entire liquid retirement balance.
Not absorbable on a single-filer income stream without forcing a draw on the 403(b) at an unfavorable tax-rate position. The dollar loss is identical. The concentration consequence is not.

The counterpoint sizing framework: dollar, horizon, liquidity stack
The counterpoint to “5 to 15 percent of portfolio” is to size the gold IRA position against three constraints simultaneously, then take the smallest of the three as the binding constraint. The three constraints are the dollar position itself, the recovery time horizon at the retiree’s age and life expectancy, and the liquidity stack that has to remain available for unplanned expenses.
Constraint one is the dollar position. For a sub-Augusta-threshold retiree with $150,000 in liquid retirement wealth and a defined-benefit pension, the operational dollar ceiling on a gold IRA position is generally $30,000 to $50,000. The math: a $40,000 position represents 27 percent of liquid wealth and 8 percent of total wealth including the pension PV.
Both percentages are inside or at the edge of the standard 5-to-15 percent total-wealth band, and the position is small enough that a 30 percent drawdown is an $12,000 dollar loss, not a balance-redefining loss.
Constraint two is the recovery time horizon. A retiree who buys gold at age 62 with a 25-to-30 year life expectancy per SSA period life tables has time to recover from a drawdown of any single-cycle magnitude.
A retiree who buys gold at age 75 with a 12-to-14 year remaining life expectancy has structurally less time for a 30 percent drawdown to mean-revert.
The horizon constraint shrinks the appropriate dollar position with age, even at the same percent-of-wealth ratio. Check this dealer against the 2026 OPRS list before any first purchase at age 70 or older. A dealer that does not surface the recovery horizon math during the onboarding conversation is operating outside basic suitability practice.
Constraint three is the liquidity stack. The liquidity stack is the cash and near-cash that has to remain available outside the gold IRA to fund unplanned expenses: a long-term care event, a major home repair, a family medical emergency.
For a single-filer retiree without a spouse to share unplanned expense exposure, the liquidity stack target is generally 24 to 36 months of core living expenses. That cash or short-duration Treasury bills should sit outside the IRA wrapper. A $40,000 to $60,000 gold IRA position is sized to preserve the liquidity stack.
A $100,000 gold position on a $150,000 liquid balance erodes the liquidity stack to the point where any unplanned expense forces an IRA distribution at the worst possible time.
The framework works in three steps. Take the dollar position from constraint one (typically $30,000 to $50,000 for sub-Augusta-threshold profiles). Check it against the horizon constraint (shrink with age above 70). Then verify the liquidity stack stays intact (24-36 months of expenses outside the IRA). The smallest of the three is the binding constraint. The percent-of-portfolio number is the output, not the input.
Worked example on a single-filer K-12 teacher at age 62
Assume a single-filer K-12 public school teacher, age 62, 30 years of service, $60,000 final average salary. The 403(b) balance is $120,000. The defined-benefit pension entitlement at the plan’s normal retirement age of 65 pays $36,000 per year for life with a 2 percent COLA.
The actuarial present value of the pension at age 62 using SSA period life tables and a 4 percent real discount rate is approximately $480,000. The emergency cash reserve is $25,000 in a high-yield savings account.
Total retirement wealth on a PV basis: $625,000. Liquid retirement wealth: $145,000 ($120,000 in the 403(b) plus $25,000 cash). The standard 10 percent allocation rule applied to total wealth yields a $62,500 gold position. Applied to liquid wealth, the same 10 percent rule yields a $14,500 gold position. The two numbers differ by a factor of four because the denominators differ by a factor of four.
Apply the counterpoint framework. Constraint one (dollar position): a $40,000 position is 28 percent of liquid wealth and 6.4 percent of total wealth. The 28 percent liquid concentration is high but defensible because the pension PV functions as a longevity hedge that does not need to be funded by the liquid stack.
Constraint two (recovery horizon): a 62-year-old with a 23-year median remaining life expectancy per the SSA table has time to recover from a 30 percent drawdown on a $40,000 position. Even on a 5-to-7 year mean-reversion cycle, the horizon is workable. Constraint three (liquidity stack): the $25,000 cash reserve covers approximately 8 months of core living expenses at a $36,000-per-year pension income plus Social Security.
The teacher needs to top up the cash reserve to $40,000 to $50,000 before, not after, sizing the gold IRA position.
The binding constraint in this profile is the liquidity stack. The actionable sequence: first build the cash reserve to $40,000. Then fund a $30,000 to $40,000 gold IRA position from the 403(b) via direct trustee-to-trustee transfer under IRS Publication 590-A guidance on IRA-to-IRA rollovers. That leaves $50,000 to $60,000 in the 403(b) for traditional equity-and-bond exposure.
The result: a $40,000 gold position that represents 28 percent of liquid wealth, 6.4 percent of total wealth, and stays inside the operational thresholds on both denominators. A $100,000 gold position in the same profile fails all three constraints.
Common mistakes when sizing a gold IRA on a sub-$200,000 balance
The recurring errors in sizing a gold IRA position on a sub-Augusta-threshold balance trace back to a single root cause: applying the percent-of-portfolio rule without checking which portfolio is the denominator.
- Sizing against total wealth without surfacing the denominator. A retiree who hears “10 percent of your portfolio” and applies the rule against a $625,000 total wealth picture lands at $62,500, then funds the position from the $145,000 liquid bucket, ending up at 43 percent of liquid wealth. The dollar position and the percent-of-portfolio number are internally inconsistent. Correction: pick the denominator first, then size the position against it.
- Treating the pension present value as illiquid wealth that does not exist. The opposite error. A retiree who ignores the pension PV altogether sizes the gold position as if the entire retirement wealth picture were the $145,000 liquid bucket, lands at a $15,000 to $22,000 gold position on the 10-to-15 percent rule, and under-allocates relative to a defensible framework that accounts for the pension as a longevity hedge. Correction: account for the pension on the wealth side and the longevity hedge side simultaneously.
- Ignoring the dealer markup at purchase. A $100,000 first purchase at a 6 percent dealer spread carries a $6,000 break-even hurdle on day one. On a $40,000 first purchase at the same spread, the dollar hurdle is $2,400. The hurdle matters more on a higher-percent-of-liquid-wealth position because the recovery from the spread has to come out of a smaller balance. Correction: factor the dealer spread into the sizing decision, not just the position decision.
- Skipping the recovery horizon check on a position above $50,000. A $100,000 position at age 75 with a 12-to-14 year remaining life expectancy has structurally less time to recover from a cyclical drawdown than the same position at age 62. The horizon constraint shrinks the appropriate position size with age. Correction: re-size annually as the horizon shortens, not just at the first purchase.
- Funding the gold IRA out of the liquidity stack. A retiree who pulls $100,000 out of the 403(b) for a gold IRA and leaves the cash reserve at $25,000 has erased the liquidity stack against an unplanned expense. The next medical event forces an IRA distribution at an unfavorable tax bracket. Correction: top up the cash reserve first, then size the gold IRA against the remaining liquid balance.
- Buying the entire position at one price point. A $40,000 to $60,000 position purchased as a single trade in a single month locks in the price path at one entry point. Splitting the same dollar position across three to four trades over six to nine months reduces the single-point timing risk. The IRS does not impose a constraint here: the multiple-rollover-in-12-months rule under IRS Publication 590-A applies to rollovers between IRAs, not to purchases inside an existing self-directed IRA. Correction: split the entry across multiple trades if the position is above $30,000.
The throughline on all six mistakes is the failure to separate the sizing decision from the allocation decision. The standard how-much-gold framing collapses both into a single percent-of-portfolio number. The counterpoint framework keeps them separate: the dollar position is the sizing decision, the percent-of-portfolio is the allocation output, and the liquidity stack is the constraint that binds before either of them.
Alternatives if the counterpoint math rules out a six-figure position
The counterpoint sizing framework regularly outputs a $30,000 to $50,000 dollar ceiling for sub-Augusta-threshold retirees. Industry-reported around $50,000 is the minimum for Augusta Precious Metals gold IRA accounts based on the figures widely circulated in the affiliate and educational channels. A retiree whose framework output sits at $30,000 to $40,000 has two operational alternatives that preserve the diversification objective without crossing the concentration line.
The first alternative is a smaller initial position at a custodian with a lower stated minimum, sized at the framework output. You then make planned annual contributions from the 403(b) over three-to-five years to grow the position inside the IRA wrapper. The framework output stays binding year by year. The position never exceeds the concentration threshold even as the gold balance compounds.
The second alternative is an out-of-IRA precious metals exposure through a publicly traded ETF or a closed-end fund holding allocated bullion. The ETF wrapper avoids the dealer spread on IRS-approved coins, trades at a tighter bid-ask spread, and does not require an IRS-approved depository.
The tradeoff: the ETF does not provide the operational characteristics of physical bullion in a self-directed IRA, including the IRC 408(m)(3) tax treatment of the underlying metal on distribution. The ETF is a different product solving a related but distinct objective.
For a retiree whose primary objective is inflation hedging at a small dollar position, the ETF route is often the cleaner operational choice. For a retiree whose primary objective is physical metal ownership inside the IRA wrapper, the framework output dictates the position size, and the size constraint takes priority over the threshold for any individual dealer’s program.
